Why the Roguelike Action-Adventure Version of Diablo 4 Never Materialized

Diablo 4 could have been a radically different gaming experience, reveals former Diablo 3 director Josh Mosqueira. Rather than continuing the series' traditional action-RPG format, the initial concept drew inspiration from the Batman: Arkham series, blending action-adventure gameplay with roguelike elements.
This revelation comes from an excerpt in Bloomberg reporter Jason Schreier's book, Play Nice: The Rise and Fall of Blizzard Entertainment, featured in a recent WIRED report. Key Diablo team members discussed the transition from Diablo 3 to Diablo 4's development. Following Diablo 3's perceived shortcomings, Mosqueira aimed to reinvent the series with a fresh approach.
The project, internally known as "Hades," involved a small team of artists and designers working with Mosqueira to conceptualize this alternative Diablo 4. This version would have featured an over-the-shoulder camera perspective instead of the classic isometric view. Combat would have been more dynamic and impactful, reminiscent of the Batman: Arkham games. Most notably, the game would have incorporated permadeath, meaning character death would be permanent.

Although Blizzard executives supported experimenting with a dramatically different Diablo title, several challenges prevented the roguelike concept from becoming reality. The ambitious cooperative multiplayer features inspired by the Arkham series proved technically difficult to implement. Development team members began questioning whether the project remained true to the Diablo franchise. Designer Julian Love reflected, "The controls are different, the rewards are different, the monsters are different, the heroes are different. But it's dark, so it's the same." Additionally, developers increasingly felt the roguelike Diablo 4 would essentially function as a new intellectual property separate from the established series.
